Just to get some opinions: what do you guys think the right combination of nice vs. cynical should be at different game stages?

This is like asking "what is the best mix of black and white paint to get a gray color?"
Start pouring out the paint until you get your desired result based on the kind of grey (result) you want. The right mix will depend on you.
